If your party is hidden, and you initiate a surprise attack on an enemy only the first character will get a surprise action.
If you enter into turn based before you initiate a surprise attack with all of your characters hidden then your hidden characters will get knocked out of turn based mode once combat starts and you're back to missing surprise actions for the other characters.
When entering into surprise attack, with all part members hidden, the initiating character will lose a turn of action in round 2 of combat if other part members join. E.G. PC A attacks initiating combat, all monsters have a round of being "surprised" Combat round 1 ends. PC B attacks ending their action and entering combat (lose bonus/other actions). PC C-D follow Suit. No action for PC A. Monsters go. Round 3 regular initiative order.
