You are right. Expecting there to be as many companions as in BG1 is not reasonable. But only 8 companions in BG3, especially if 5 of those 8 are Act 1 companions some of whom you end up losing at the end of the Act, is also unreasonable imho. People have been throwing around the number 12 as how many companions we will get. That is a pretty reasonable number. But I am very skeptical of that number.

I think even 8 is too much if they planning on killing them off. if not, it depends on their quality. there will be an option to create merceneries though

I think only the ones you have recruited but who are not in your party at end of Act 1 are removed. But it's possible you meet additional companions in Act 2 or recruit as companions people you met previously.

As for mercenaries, that's not an option for me. I won't ever play with empty-vessel companions.
