Gale, could change race, stats, sex and even background. Everything but his class. Same with Wyll, who could be any race, sex, and have any stats as long as he remains a warlock. And same with Shadow heart, who only needs to remain a priest of shar.

But as someone pointed out, that might affect scenes and add extra work that it would be better used in custom characters.

I don't really know how it work, but I think most of the scenes are rendered in real time while playing.
The only video is the intro cinematic that only show Lae'zel. There you can't change anything.

But whatever the head of Gale or Wyll's hair (or anything related to their model), it shouldn't add any job to Larian if they had different models for dialogs, cutscenes and such "cinematic".

Maybe someone who knows about the subject could tell us.

Keep in mind that we don't know the entire stories. Actually none of us can really know what is possible or impossible to change in relation to their stories... But I guess there are a few, and not always the same for every character (which is cool).

Their sex is definitely not something easy because their voices should change.
