I really expected to find a way to replace Karlach's engine with an upgraded/better one. After all, in my play through the steel watch called her out for having a defective engine. It seems like they basically have the same tech, and until I came along, the steel watch was working fine. I truly expected to be able to find something while in the foundry, and I'm pretty disappointed I didn't, especially since it would make a ton of sense. Karlach has shoved infernal iron in her chest before, so a quick swap doesn't seem unreasonable, especially since it wouldn't be first time having her heart replaced.

I thought the same thing, I was convinced that they were gonna replace her engine with a steel watch one, it made so much sense, damon had even set up shop in the city and I know he could have helped with the process. Also might have been funny if you had done it before destroying the iron throne and karlach is able to convince the steel watch that she is taking you in whenever you get in trouble with the law.

It really seemed like the game was moving in the direction of fixing Karlach's engine somehow.

Even when Dammon says there is no hope, the way Karlach keeps her spirits up makes the player think this is just part of her quest (rather than her quest's unceremonious ending).

All endings needn't be happy, but they do need to at least satisfy. All bitter and no sweet is not a good ending for any story.

Karlach being doomed doesn't fit in the DnD world. There are too many solutions and other companions get seemingly impossible problems resolved, sometimes with divine involvement. Narratively, her endings are too restrictive to fit the spirit of BG3 and the idea of player choice.

I had the same thought it is very odd that they give this hint for Karlach to head to the foundry when there is nothing more than that comment. There are so many options for how this could play out. The Gondians could have a solution, the Ironhands could have a solution, maybe you need to reconcile them and they solve it together? There could be an option to take Dammon to the hells and have him do the repairs in the House of Hope of something like that, or have to retrieve supplies from the hells with the help of Mizora etc. Hopefully they will add something in the future.

I mean if we could travel to Avernus, what's stopping us from travelling to the material plane, kidnapping them all and holding hostage at point blank Fireball range?

There should be pretty obvious magical solutions. Divine Intervention from Shadowheart. Gale has a true res scroll if you saved it...and it would bring her back with a living heart.

At this point, can we be sure that Karlachs quest is not simply bugged and the true solution does not work or is not accessible? As people point out, there are several solution readily available well within DnD rules.

True Resurrection can bring her back with her old original heart intact, it requires killing her first, that spell is a bit pricey, my 7 steps would be the most likely way to remove her engine.

1. Travel to the Material plane

2. ask rich boy Wyll to give up some of his dad's money,

3. Buy a scroll of True Resurrection,

4. Travel back to the Hells

5. Kill Karlach (it's only temporarily and she would be dead for a couple of minutes tops.)

6. Remove Infernal Engine (either by looting, passing a skill check or persauding Dammon to remove it)

7. Then use the scroll to cast True Resurrection on her corpse, (not only does it bring people back to life, it can also regenerate lost body parts and make undead creatures like Astarion into rejoining the land of the living, effectively curing him of vampirism)

1b. Get Gale killed

2b. Get the scroll of true ressurection he carries around as a precaution

3b. Use Withers instead to ressurect Gale.
