I chose to interpret the “updated” portraits as manifestations of the companions’ personalities. The initial portrait was the class photo where you look nice for the grown ups, but then the photographer says “and now a goofy one, be yourself” so Shadowheart tries to crouch out of frame and Astarion takes his shirt off.
